Why we stopped coaching and started uncoaching

Coaching, done the usual way, quietly assumes something we don't believe: that the person in front of you is missing information, and your job is to supply it. Add a framework. Add an accountability check. Add one more voice in their head.

What we see underneath most stuck teams isn't a shortage of advice. It's noise. People already sense what the honest move is; they've just buried it under other people's expectations, old rules that no longer apply, and the fear of the conversation they're avoiding.

Uncoaching is the work of taking those layers off. We don't install a new operating system on top of the person. We help them see the one they're already running, and choose deliberately from there. It's quieter than coaching, and it lasts longer, because nothing we hand them can be taken away when we leave.
